How would you define Japan?

Is it the land of the tea master, practicing the same refined technique passed down for more than four centuries? Or is it the nation that placed an entire music collection in your pocket, long before anyone else imagined it could be done?

These familiar narratives, though true, only scratch the surface. Japan’s true depth lies beyond the conventional story.

The real Japan lives in the space between tradition and change. Tradition serves as a compass for navigating uncharted territory, providing direction and purpose while giving us the confidence to experiment, take risks, and explore new possibilities.

Yet this cultural strength hasn’t been fully reflected in all Japanese brands. Too many companies treat tradition as a safety net rather than a springboard, clinging to established practices at the expense of reinvention.

Japan now stands at a pivotal crossroads. Consumer spending remains sluggish, burdened by rising commodity prices and a weakening yen. The country carries the world’s highest public debt, estimated at 263% of GDP (Source: OECD Economic Outlook). Risk aversion and a preference for consensus have left even storied brands trailing behind bolder, more agile international competitors.

Uniqlo CEO Tadashi Yanai put it bluntly, “Wake up! Japan is not an advanced nation at all, because we have been in a dormant state for 30 years.”

While we might not use these exact words, we share his sentiment. What’s missing isn’t capability or culture - it’s experimentation. Not for the sake of novelty, but as a way to reinvigorate tradition through purposeful creativity. Not as disruption, but as continuity reinterpreted for a new generation.

Japanese heritage has never been more closely entwined with brand identity. Around the world, international brands are looking for ways to tap into the richness of Japanese culture, drawing inspiration from its rituals, craftsmanship, and aesthetic principles. This fascination not only highlights a global admiration for Japanese heritage, but also speaks to the timeless influence that Japanese culture has exerted on the world stage.

However, even in a country home to some of the world’s oldest companies, many with histories exceeding 100 years, longevity alone does not guarantee success in the next 100 years. Especially as generational shifts accelerate. Younger consumers are less concerned with a brand’s past achievements; they want to feel that these brands truly understand their lifestyles today. Heritage must be used not as a nostalgic backdrop, but as a living foundation - one that enables brands to create meaningful, authentic connections that speak to consumer values and experiences.

What sets successful Japanese heritage brands apart is not simply repeating old stories. Instead, they identify the core values and strengths of their heritage and use them to craft a fresh, forward-looking vision. They position themselves strategically to lead the next generation of brands that will define Japanese culture in the years ahead.

In an age shaped by intelligence, both artificial and emotional, brands have a unique opportunity; not to become something else, but to return to what makes them meaningful, repurposing their legacy through new tools, stories, and rhythms that resonate deeply with today’s consumers.

Here’s how some of them are doing it.

Moving Beyond Nostalgia

Japan is home to some of the world’s most iconic brands. These brands are admired, and even envied, for their quiet authenticity, technical excellence and deep cultural roots. They’re not just successful, they’re trusted. And that trust gives them something powerful: permission to evolve, to experiment, to play.

When a brand is built on integrity, consistency, and care, your audience gives you space to take risks and still stay credible.

But too often, heritage becomes a safety net. Some brands lean too heavily on past success, prioritising preservation over progression, and risk standing still while the world moves on. Innovation doesn’t need to be radical to be meaningful. It can take the form of subtle, purposeful shifts; small enough to feel familiar, yet bold enough to stay relevant.

What if brand heritage wasn't something to protect, but something to play with? What if Japan’s most revered brands weren’t at risk of change, but ready for it, and entitled to it?

**Next Practice | Hosoo | Founded: 1688**

Hosoo is one of the oldest textile companies, based in Nishijin, an area renowned for Nishijin textiles, an ancient weaving and dyeing technique developed over 1,200 years ago.

Today, Hosoo’s innovation extends beyond techniques to creative vision itself. Under the leadership of Masataka Hosoo, the company has established Hosoo Studies - a dedicated space for artisans and technologists to experiment at the intersection of craft and technology. The goal is to honour centuries of Japanese tradition while charting new paths forward, ensuring that craftsmanship not only survives, but thrives in a rapidly changing world.

A notable Hosoo Studies project is QUASICRYSTAL, applies computational methods to create non-repeating textile patterns, blending the abstract logic of code with the tactile mastery of handwoven artistry and bringing innovation directly into production.

1. Pair preservation with innovation

Humility, quality, and consistency run deep in the Japanese psyche, naturally extending to how brands present themselves. These values shape everything - from product design to customer experience to business etiquette.
Yet these foundational principles often remain invisible to consumers. In a world saturated with noise, storytelling is no longer optional; it’s essential. It’s how brands make their values legible across cultures. It’s how they invite emotional connection. It’s how legacy becomes relevant for new generations.

Too often, Japanese brands assume that quality will speak for itself. But in many markets, if you don't shape your story, someone else will. Telling your story isn’t bragging, it’s a form of service. Storytelling doesn't require explicit declarations; it can also live in the actions brands take, the experiences they create, and the way they demonstrate their values in practice.

What if brand storytelling didn’t just share history, but brought it to life? How can your values and experiences resonate across cultures?

**Next Practice | Ippodo Tea | Founded: 1717**

Founded by Rihei Watanabe as a shop selling tea and ceramics, Ippodo has spent over 300 years dedicated to the art of Japanese tea. Its name, meaning “preserve one,” was given by Prince Yamashina, who praised the shop’s commitment to quality, a principle that still defines the brand today.

Rooted in tradition, Ippodo also embraces storytelling and education to keep tea culture alive and relevant. Its Kyoto flagship includes a tearoom where visitors can enjoy teas prepared in the traditional style. Classes, events, and food pairing sessions help people deepen their understanding, while the “Stories about Tea” series features staff from across the company, from retail to IT, sharing how tea fits into their own lives.

2. Pair Humility with Compelling Storytelling

Japanese brands are revered for their reliability. Precision, quality, and consistency are baked into the national brand DNA, and globally, they’ve come to define trust.

But while predictability builds loyalty, it doesn’t always spark excitement. In a culture where brands pride themselves on doing things right every time, there’s often less room left for doing things differently.

In an age of constant culture shifts, surprise is a strategy. Unpredictability is often what generates cultural energy. It’s what earns attention in moments, not just over time. Collaboration, freshness and well-placed surprise allow brands to stay present in culture, not merely in the market.

Consistency builds trust, but it also gives the freedom to take the creative risk. Maintain your excellence, but add an edge. When trust has been earned over time, brands gain permission to play, to be more surprising, more culturally tuned in, more unpredictable.

What unexpected move could your brand make to earn new attention, without losing what made it great?

**Next Practice Nissin | Founded: 1948**

Cup Noodles has remained unchanged - people can expect the same taste as they enjoyed 50 years ago. This reliability and consistency create a solid foundation of predictability for the brand. But what sets Nissin apart is how it constantly reinvents the experience surrounding Cup Noodles. The brand unleashes playful collaborations and limited editions that challenge expectations, taking Cup Noodles into new cultural spaces. These keep the brand fresh and surprising in consumers’ eyes without altering the core product experience.

For example, gamers can enjoy a caffeinated ramen that supports late-night play sessions. Makeup enthusiasts can explore Cup Noodle inspired makeup collections, merging two completely different worlds.

Beyond just limited packaging or flavors, Nissin creates immersive, multi-touchpoint experiences, such as museum events, pop-up spaces, and digital campaigns, so that each touchpoint feels like a celebration of their beloved classic product. This approach shows how a brand can maintain an unchanged, trusted product while having fun with its image and exploring new cultural connections. The long heritage and trust built over decades empower Nissin to stretch its brand in bold, surprising ways that create engagement and excitement that goes far beyond the product itself.

3. Pair predictability with surprise

In today’s rapidly evolving world, success comes not from choosing between tradition or innovation, but from cultivating the dynamic synergy between the two. Heritage grounds new technology with meaning and cultural depth, ensuring progress is rooted; conversely, technology propels heritage forward, breathing new life into values and practices. This harmonious interplay is where the true strength of Japanese legacy brands reveals, transforming the old and the new into something far more powerful than either could achieve alone.

Japan once mastered this balance perfectly. But over the past decade, has it lost some of technical edge, making it harder to keep pace with modern society? Japan remains uniquely equipped to reclaim technology leadership. Why? Because it has always understood that technology shouldn't exist for its own sake, but to serve meaningful human purposes.

What if Japan fully harnessed its deeply rooted human-centered cultural values to lead the next generation of technological innovation?

Legacy isn’t a burden, it’s potential energy. But only if you do something with it.

The world doesn’t need more global brands clinging to relevance. It needs more brands that know who they are, and aren’t afraid to evolve. Brands have the opportunity to treat heritage not as something to preserve in amber, but as a living, generative force: one that speaks to today’s consumers while respecting the foundational principles that built their reputation.

At R/GA, we believe intelligent creativity can help brands honour their past by designing what's next, with integrity, imagination, and innovation.

So the real question isn’t how to protect your legacy. It’s: What will you create with it next?
